How Amplio Helped a Global IT Integrator Recover Value From Surplus Inventory Across Multi-Site Facilities
With +$4m in gross consignment sales so far, Amplio has delivered at minimum a 7x cash return to the client compared to previous buyout offers while ensuring flexibility and strict compliance.
Amplio is an AI-powered industrial asset recovery company that helps manufacturers and enterprises recover value from surplus inventory, idle equipment, and excess industrial assets.
We use AI-driven appraisal and end-to-end recovery services to help companies reclaim warehouse space, reduce carrying costs, improve sustainability, and maximize returns through resale, redeployment, recycling, or liquidation.
That is exactly what one global IT integrator needed when the company came to Amplio with more than $50 million in surplus inventory spread across facilities on three continents.
With Amplio, they generated more than $4 million in gross sales, achieved at least 7x higher returns than previous buyout offers, and eliminated $7 million in annual carrying costs.
This is the story of how we helped a global IT client turn surplus inventory into real financial and operational value.
The Client’s Challenge
Our client is a global IT integrator that helps customers adopt new technology.
That is also what created their surplus inventory problem.
The faster they moved customers into newer systems, the faster older equipment became obsolete. Canceled customer contracts made the problem even harder. Over time, this created a steady stream of excess inventory, including internal components, finished electronics, and equipment that no longer had an active use.
By the time they came to Amplio, the surplus had grown to more than $50 million in assets spread across 27 inventory lists on three continents.
That included 2,253 SKUs and 2.74 million individual items sitting in warehouses, taking up space, increasing carrying costs, and producing no return.
The scale alone made this a complex challenge. But the bigger issue was that every solution they had tried before left value on the table.
The client needed a better way to recover value without losing control over inventory that could still support future supply chain needs.
The Problem With Traditional Buyout Offers
Before working with Amplio, the client had already explored traditional buyout offers.
Those offers gave them a fast exit for portions of their inventory, but not a fair recovery path. Buyers looked at the inventory as a bulk liquidation opportunity, which meant the offer price was far below the real market value of the assets. It also wasn’t a complete solution: buyers simply put in offers for the small portions of the excess that they wanted, leaving the client stranded with much of their inventory.
For a surplus inventory portfolio of this size, that approach left too much money and complexity behind.
A standard buyout also created another problem. Once the inventory was sold, the client would lose control over assets that could still support future customer needs, service obligations, or supply chain gaps.
They needed more than a one-time liquidation offer.
They needed a recovery model that could remove inventory from their facilities, recover higher resale value, and still preserve flexibility where it mattered.
How Amplio Helped the Client Recover More Value
1. Amplio Started With an AI-Powered Appraisal
Before anything was moved, listed, or sold, we started with an AI-powered appraisal of the client’s surplus inventory.
The goal was to understand what the assets were actually worth, not just what a bulk buyer was willing to pay.
We reviewed the inventory data, product categories, quantities, locations, and resale potential. Our AI appraisal process helped us identify which assets had strong market demand, which items needed a different recovery path, and where the highest recovery opportunities were.
This gave the client a clearer view of the value sitting inside their warehouses.
It also gave us the data we needed to build a recovery strategy based on real market demand rather than low liquidation pricing.
2. We Built a Recovery Plan Around ROI
After the appraisal, we built a recovery plan around return on investment.
For a surplus inventory portfolio this large, treating every item the same would have left value behind. Some assets had stronger resale demand. Some needed faster removal. Others required a more selective recovery path.
We used the appraisal data to prioritize assets based on value, market demand, condition, quantity, and location.
That helped us focus first on the assets with the highest recovery potential while creating a clear plan for the rest of the inventory.
Instead of moving everything through one low-value liquidation channel, we built a strategy designed to recover the highest possible value across the full inventory portfolio.
3. We Removed Inventory From Priority Sites Within a Week
Once the recovery plan was in place, speed became the next priority.
The client needed the warehouse space back. They also needed to reduce the carrying costs tied to inventory that was no longer serving the business.
We coordinated the removal of surplus inventory from priority sites within a week of receiving the inventory lists.
That helped the client reduce pressure on their facilities quickly, without pulling their internal teams into a long, manual recovery process.
Fast removal also created immediate operational relief while the resale and recovery work continued in the background.
4. We Used a Flexible Profit-Share Model
To maximize the client's financial outcome, we structured the program around a flexible profit-share model.
This gave Amplio the room to sell the inventory through the right channels instead of forcing every asset into one fast liquidation path.
Our team managed the sales process, buyer outreach, logistics, and disposition activities while the client stayed focused on its core operations.
The model also kept both teams aligned around the same goal of recovering as much value as possible from the surplus inventory. It also enabled the client to mitigate the negative effect of inventory write-offs, as they could space them out over time as we sold the items on consignment.
For a portfolio spread across multiple facilities and three continents, that flexibility mattered.
5. We Preserved Supply Chain Flexibility
The client needed to recover value from surplus inventory, but they also needed to stay flexible.
Some unsold inventory could still support future customer needs, service requirements, or supply chain gaps. Losing access to those assets too early could create problems later.
So we built the recovery program in a way that allowed the client to recall unsold inventory if business needs changed.
This gave the client the benefit of surplus recovery without fully giving up control over assets that still had potential operational value.
The Results
The recovery program gave the client a stronger financial outcome than a traditional buyout could offer.
We helped the client generate more than $4 million in gross sales and achieve at least 7x higher cash return than previous buyout offers.
The program also helped eliminate $7 million in annual carrying costs by moving surplus inventory out of priority facilities and into a structured recovery process.
In total, we managed 27 inventory lists, 2,253 SKUs, and 2.74 million individual items across three continents.
The impact was not only financial. By giving surplus inventory a second life through resale and reuse, the program helped divert more than 3,000 tons of CO2e from waste streams.
